Should I Repair or Replace My Boiler? An Honest Engineer's Guide

Repair your boiler if it's under about 10 years old, the fault is a one-off and the parts are still available. Replace it if it's breaking down repeatedly, the fault is a major part like the heat exchanger on an older boiler, parts are no longer made, or it's unsafe. The only way to know which applies to you is a proper diagnosis from a Gas Safe engineer, not a guess over the phone.

We get called out to plenty of boilers that someone else has already written off. Quite often they don't need replacing at all. Sometimes they do. This guide is how we make that call, so you can make it too.

Repair or replace: the quick decision table

Repair it if… Replace it if…
It's under about 10 years old It's 15 years or older and starting to fail
It's the first fault in a while It's broken down several times in a year or two
The fault is a common part: pump, diverter valve, fan, pressure sensor, thermostat The heat exchanger is cracked or corroded on an older boiler
Parts are readily available The manufacturer no longer makes the parts
It's been serviced every year It's leaking from inside the casing or badly corroded
Your bills are steady It's an old non-condensing boiler and your bills keep climbing
It passes its safety checks An engineer has found it unsafe (flue, combustion, carbon monoxide)

If most of your answers sit in the left column, a repair is usually the sensible call. If it's our boiler repair service in Leeds you need, we usually respond the same day.

Get it diagnosed before you decide

The biggest mistake we see is people deciding before anyone has found the actual fault. A boiler showing an error code or losing pressure can have a small fix or a big one, and the symptoms often look the same.

A proper diagnosis tells you three things: what has failed, why it failed, and whether anything else is close to failing. That's what you need to weigh up a repair against a new boiler.

Adam, one of our customers, put it simply:

"The engineer come out on the same day and diagnosed my fault within the hour. He then went on by explaining to me what the cause of the issue was and what needed to be replaced."

And when the diagnosis is right, the repair often saves you the cost of a new boiler entirely:

"From gas certs to general gas and boiler repairs you name it gas works have saved me ££££s on repairs when others have claimed I need to replace the whole unit." (Salman, Google review)

Tugba had a similar story this month. Several engineers had visited over three to four years, been paid, and said the boiler and radiator problems were sorted. They weren't:

"We had several issues related to the boiler and radiators that has not been fixed by other engineers who visited several times over the last 3-4 years ... all the issues remained continuing until the engineer ... came to fix them." (Tugba, Google review)

If you've been told you need a new boiler and the reason wasn't explained to you clearly, get a second opinion. Ask the engineer to show you the failed part and tell you what it costs to replace.

8 signs it's time to replace your boiler

  1. It's 15 years old or more. Most gas boilers last around 10 to 15 years with an annual service. Age alone isn't a reason to replace a boiler that works, but it changes the maths when something big fails.
  2. It keeps breaking down. One repair is normal. A call-out every few months means you're paying for a boiler that's wearing out.
  3. Parts are obsolete. When the manufacturer stops making parts, repairs get slower and dearer, and some become impossible.
  4. The heat exchanger has failed. On an older boiler this is often the point where a new boiler makes more sense than the repair.
  5. It leaks or is corroded inside. Water leaking from inside the casing can be a failed seal or valve, but on an older boiler it often points to internal corrosion.
  6. Your bills keep rising. Older non-condensing boilers waste far more gas than a modern condensing boiler.
  7. It struggles to heat the house or the water. Slow hot water, lukewarm radiators and constant resetting all point to a tired boiler (but check the system first, see below).
  8. It's been found unsafe. Signs of poor combustion, a yellow or lazy flame, sooty marks, or a faulty flue need a Gas Safe engineer straight away. If you smell gas, call the National Gas Emergency Service on 0800 111 999.

Is it the boiler, or the system?

This is the part most "do I need a new boiler" guides miss. Plenty of boilers that seem to be failing are actually being let down by the heating system around them.

Sludge and magnetite build up in older systems, and limescale can coat the heat exchanger. That blocks radiators, starves the boiler of flow and makes it overheat, cut out or make loud banging and kettling noises. A new boiler on a dirty system will suffer the same problems, and it can void the manufacturer warranty.

Cheps called us about a boiler making a noise "like a ship". Our engineer Sulayman found the cause and fixed it:

"Sulaymman ... did a fantastic job fixing our boiler, which had been making a very loud noise like a ship! He was professional, friendly, and efficient, and took care of the problem." (Cheps, Google review)

If your radiators are cold at the bottom or the water bleeding out is dark, a central heating powerflush may solve the problem for a fraction of the cost of a new boiler. Poor controls can also make a good boiler work harder than it needs to; smart heating controls are often a cheap fix.

When replacing really is the right call

Sometimes a new boiler is simply the better spend. The boiler is old, the part that's gone is expensive, and the next fault isn't far behind. In that case, here's what a good installation should include, and what ours does:

  • A free home survey to look at your current system and hot water use, then recommend the right type and size (combi, system or regular).
  • A clear, itemised fixed-price quote with no hidden extras.
  • A choice of boilers, not one we push. Oliver told us: "was given multiple options with different boilers and no pressure which one to pick."
  • A system cleanse and magnetic filter fitted with the new boiler, or a powerflush first if the system is badly sludged.
  • The right controls. In England, Boiler Plus rules mean any gas boiler fitted to an existing system must be at least 92% efficient (ErP), and combi boilers need an extra energy saving measure such as smart controls with automation and optimisation.
  • Building regulations notification and up to 12 years' manufacturer warranty, registered for you.

Jati, who had a full boiler installation with us in Leeds, said: "From quote to completion the service was excellent. No hidden costs and very professional."

Can I get a grant for a new boiler?

Not for a like-for-like gas boiler, in most cases. The government's Boiler Upgrade Scheme gives £7,500 towards an air source or ground source heat pump in England and Wales, and £5,000 towards a biomass boiler in rural homes off the gas grid. It doesn't fund gas boilers.

Some households on certain benefits, in homes with a low energy rating, may qualify for help through the Energy Company Obligation (ECO). It runs until 31 December 2026, so ask your local council or a participating energy supplier soon, before you pay for a repair or a new boiler.

Keep it running: why servicing matters

The cheapest way to avoid the repair or replace question is to catch faults early. An annual service checks the boiler is burning safely, cleans the parts that wear, and spots small problems before they become breakdowns. It also keeps your manufacturer warranty valid.

Philip booked his annual service and gas certificate with us. Our engineer found a leak on the boiler and fixed it on the same visit:

"Sulyam attended my job promptly to carryout annual service & gas certificate & identified a leak on the boiler & resolved it there & then, very pleased, will definitely use again" (Philip, Google review)

FAQs

Is it worth repairing an old boiler?

Often, yes. If the boiler has been serviced, the fault is a common part like a pump or diverter valve and the parts are available, a repair is usually far cheaper than a new boiler. It stops being worth it when an older boiler needs a major part like a heat exchanger, keeps breaking down, or can no longer get parts.

How long do boilers last in the UK?

Most boilers last around 10 to 15 years. A boiler that's serviced every year and fitted on a clean system with a magnetic filter will usually reach the top of that range.

Should I replace a 15 year old boiler that still works?

Not necessarily. If it's safe, serviced and your bills are reasonable, there's no rule that says you must. Many people plan the replacement instead of waiting for a winter breakdown, but a working boiler that passes its service can carry on.

Is it cheaper to repair or replace a boiler?

A single repair is almost always cheaper upfront. Replacing makes more sense when repairs are frequent, the fault is expensive on an older boiler, or a more efficient boiler will noticeably cut your gas bills over the years.

Can you come out today?

We take emergency call-outs 24 hours a day, 7 days a week, and usually respond to other jobs the same day across Leeds and the LS postcodes. Mohammed called us in the morning about no hot water and we "came out the same day... quickly diagnosed and fixed the problem."

Can I get a free new boiler?

The Boiler Upgrade Scheme doesn't cover gas boilers, only heat pumps and biomass boilers. Some households on qualifying benefits can get help through ECO until 31 December 2026, via their council or a participating energy supplier.
